It's definitely a good idea to measure (about a million times)
Measuring will give some idea of what is happening, as opposed to just guessing. You can sometimes get as much improvement to room response from moving your speakers as you can from adding treatment.
Without measuring, I would say that the easiest surface to treat is the ceiling (you lose no floorspace).
If it were me, I would put in a fabric and wood drop ceiling and cover the entire ceiling in R49 (you'd lose a little more than a foot of ceiling height doing this, but 7'4" is still enough room for almost anyone to stand up without scraping their head.

You can just put 2x4s all the way around the edge of the room and make a fabric drop ceiling to cover it up when you're done.
That's the minimum effort maximum results option...
But if you measurefor speaker position first, then you can find out how much space you have for treatment at the front of the room.
Empty the room, put one of the speakers in a corner, and move the mic to find the flattest listening position.
Then move the mic to that listening position and move one speaker 1" at a time in each direction to find the flattest speaker position.
If you do that, then you can figure out how much treatment you can fit on the front wall and rear wall without compromising the whole space.
Your room is pretty narrow. If money is no object, I would imagine that installing some active traps in the rear wall corners would be the quickest solution that would make the biggest difference while sacrificing the least amount of floorspace.
